HubSpot Deal Rotation: How to Automatically Assign Deals to Your Sales Team

August 27, 2026 · 6 min read

HubSpot deal rotation distributes incoming deals across your sales team automatically. When a deal is created, a workflow triggers and assigns ownership to the next rep in a defined queue. You configure it once; HubSpot manages the state from there. This guide explains how deal rotation works and which distribution method suits your team. It also covers the practical checks worth completing before going live.

1

Create a deal-based workflow

Go to Automation > Workflows. Create a new deal-based workflow. Set the enrollment trigger to “Deal is created.”

2

Add the “Rotate deal owner” action

Search for “Rotate” in the action library. This action requires a Sales Hub paid seat and is not available on the free CRM.

3

Build your rotation pool

Add the reps who should receive deals. Choose round-robin for even distribution or weighted for proportional allocation.

4

Test with sample deals

Create several test deal records and verify each routes to a different rep in the expected sequence before enabling for production volume.

5

Confirm all deal creation paths are covered

Verify that every deal creation path triggers the workflow. Form submissions and manually created deals each need to meet the enrollment criteria separately.

What is deal rotation in HubSpot?

Deal rotation is a workflow action that assigns a new deal to the next available rep in a rotation pool. HubSpot tracks the queue state automatically: each rep receives one deal before the cycle repeats from the top.

This is separate from contact rotation. HubSpot supports both: contact owner rotation fires when a form is submitted and a new contact record is created; deal owner rotation fires when a deal record is created. For B2B teams that handle inbound from web forms or messaging channels such as WhatsApp and LINE, both workflows are often set up together. When both are aligned, the same rep owns the contact and the associated deal from the start. This keeps attribution consistent through the full pipeline.

Why does manual assignment cause problems as deal volume grows?

Without rotation, deals are either assigned to a default owner or reassigned manually after creation. Both patterns create two common issues: uneven workload across the team, and delayed response when nobody is monitoring the inbox at that moment.

Rotation removes the manual step entirely. The workflow assigns ownership at the moment of creation, so every rep starts with equal visibility into their pipeline without waiting for a manager to redistribute deals.

A secondary benefit is attribution accuracy. When ownership changes after the qualification stage, it becomes harder to report on which rep actually worked the deal. Rotating at creation anchors the owner from the beginning and makes pipeline and conversion reporting more reliable.

How do the two rotation methods differ?

HubSpot offers two distribution approaches inside the “Rotate deal owner” action.

Round-robin distributes deals sequentially across the pool. Rep A receives the first deal, Rep B the second; the cycle then repeats from the top. Over any given period, every rep in the pool receives roughly the same number of deals.

Weighted rotation lets you assign a proportion to each rep. A senior rep could receive 40 percent of deals while two others split the remainder. This is useful when territory coverage or expected close rates differ across the team, or when you want to match deal volume to each rep’s available capacity.

A common addition to both methods is a workflow branch placed before the rotation action. The branch evaluates a deal property such as deal source or deal value, then routes to a different pool depending on the result. High-value deals can go to one group of reps; smaller or early-stage deals distribute across the broader team. This uses standard HubSpot branching logic rather than a separate rotation type. The HubSpot automation workflows guide covers branching in more detail.

What should you confirm before enabling deal rotation?

Seat type. The “Rotate deal owner” action requires a paid Sales Hub plan. Reps without a Sales Hub seat do not appear in the rotation pool configuration. Confirm seat assignments before building the workflow.

Deal creation paths. Deals arrive through multiple paths. Form submissions are one; reps also create deal records directly in the CRM; API imports and integrations add further sources depending on your tech stack. Integrations with tools such as LINE or e-commerce platforms add further creation paths on top of these. Each path needs to meet the workflow’s enrollment criteria. A gap that appears often: deals created manually by reps who are already assigned to a deal and bypass the workflow trigger. Test each path to confirm coverage.

Re-enrollment behaviour. If a rep is removed from the pool after the workflow has been running, the remaining reps absorb their share automatically. Periodic checks to confirm the pool membership is current keep distribution accurate over time. The workflow enrollment guide explains how re-enrollment settings affect whether a deal can enter a workflow more than once.

Owner alignment with contacts. If you also use contact rotation, deal owners and contact owners can end up different after creation. This is usually fine during early qualification, but becomes a reporting concern when you track whether the same rep managed the full relationship from first contact to close. Aligning the two where possible makes your deal pipeline reporting more accurate.

How do you handle rep availability?

HubSpot does not have a built-in availability toggle for the rotation pool. The practical approach is to edit the pool directly: remove a rep before they go on leave, then re-add them when they return. The queue adjusts to the remaining active members without any manual reset.

For teams with frequent availability changes, some build a secondary workflow that checks a custom property on the user record and adjusts pool membership dynamically. This adds complexity and is generally not necessary for teams under ten reps.

How do you maintain deal rotation as the team changes?

Deal rotation workflows are low-maintenance once running, but worth reviewing when the team grows or changes structure. Add new reps to the pool when they start. Remove reps who move to a different role. When you introduce a new deal source, confirm that the incoming deals meet the workflow trigger criteria before traffic starts arriving.

Every few months, pull a deal count by owner for the review period and check whether distribution matches what rotation should be producing. Significant imbalance between reps usually points to one of two causes: a creation path that bypasses the workflow, or a pool membership change mid-period that affected the expected share for some reps.

FAQ

Is deal rotation available on the free HubSpot plan?
No. The “Rotate deal owner” action requires a paid Sales Hub plan. The free CRM and free Marketing Hub do not include this workflow action.

Can I route deals by deal source or territory?
Yes. Add a workflow branch condition on the deal property you want to use (deal source or territory are the most common), then apply separate rotation actions for each branch pointing to a different rep pool.

Does HubSpot track which rep is next in the queue automatically?
Yes. HubSpot maintains the rotation queue state without any manual counting or external tracking needed.

What happens if I add a new rep to the pool mid-cycle?
The new rep enters the queue at the current position. They will receive deals from that point forward in the normal rotation sequence. Past deals are not redistributed.

Can I use the same setup for ticket assignment?
Yes. The same “Rotate owner” action exists in ticket-based workflows. Build it as a ticket workflow with the same logic; it assigns ticket ownership across a defined support team pool.
