HubSpot Sequences: How to Set Up Automated Sales Outreach

June 27, 2026 · 7 min read

If your sales team is spending time manually following up with prospects one by one, HubSpot Sequences can handle much of that work automatically. You set up a series of personalized emails and tasks, enroll a contact, and the sequence runs until they reply or book a meeting. This guide walks through how sequences work, how to set one up, and when to use them in a Southeast Asian sales context.

1

Open the Sequences tool

Go to Automation → Sequences in your HubSpot account. This is available on Sales Hub Professional and Enterprise. If you don’t see it, check your subscription tier.

2

Create a new sequence

Click “Create sequence”. You can start from scratch or use one of HubSpot’s templates. Templates are a useful starting point for common outreach patterns (introduction, follow-up, closing).

3

Add steps: emails and tasks

Each step is either an automated email or a manual task (call, LinkedIn message, or general task). Emails send from your connected inbox (Gmail or Outlook) and look like personal emails, not marketing blasts. Tasks appear in your HubSpot task queue on the scheduled day.

4

Set the timing between steps

Choose how many business days elapse between each step. A common pattern: Day 1 intro email, Day 3 follow-up, Day 7 call task, Day 10 final email. Adjust based on your sales cycle.

5

Enroll contacts

You can enroll contacts from the sequence editor, from a contact record, or from a contact list view (bulk enroll). Each contact gets their own personalized copy of the sequence, with merge tags pulling in their name, company, and any other properties you set.

What happens when a contact replies?

HubSpot automatically unenrolls a contact from a sequence when they reply to any email in the sequence, or when they book a meeting via a HubSpot meeting link. This is one of the main advantages over a manual follow-up system. You don’t need to remember to pause outreach for contacts who have already responded. The sequence stops, and the conversation moves into your inbox as normal.

If a contact does not reply by the end of the sequence, they simply reach the end without further action. At that point you can choose to re-enroll them in a different sequence at a later date, or move them into a different pipeline stage.

How are sequences different from marketing emails?

This is a common question, especially for teams new to HubSpot. The short version: sequences are for individual sales outreach; marketing emails are for sending to a list.

  • Sequences send from your personal connected inbox (Gmail, Outlook). The recipient sees the email as coming from a person, not a company. They are one-to-one, even when you enroll many contacts at once.
  • Marketing emails send from a company email address via HubSpot’s marketing platform. They are subject to CAN-SPAM and similar regulations, require an unsubscribe link, and are tracked in the Marketing Hub.
  • Sequences live in Sales Hub. Marketing emails live in Marketing Hub. They serve different parts of the funnel.

In a Southeast Asian context, sequences work well for B2B outreach to decision makers at mid-size companies, where a personal-looking email from a named salesperson tends to get better response rates than a branded newsletter format.

What makes a good sequence?

A few principles that tend to hold up across markets:

  • Lead with a specific reason for reaching out. Generic “just checking in” emails perform poorly. Reference something relevant: a piece of content they downloaded, a trigger event, an industry-specific observation.
  • Keep emails short. Three to five sentences is usually enough for an intro or follow-up. Long emails get skimmed or ignored.
  • Mix email and task steps. A sequence that includes a call task on day seven forces the rep to pick up the phone rather than hiding behind email alone.
  • Use personalization tokens carefully. First name and company name are table stakes. If you have more context (the prospect’s role, a recent event), use it. If the field is blank for some contacts, set a fallback value.
  • End with a clear ask. Every step should have one specific call to action: book a call, reply with a yes or no, visit a specific page.

How do you use merge tags and personalization?

In the sequence email editor, you can insert contact properties as merge tags using the “Personalize” button. Common ones include {{contact.firstname}} and {{contact.company}}. You can also set a default fallback value so the email still reads correctly if the field is empty for a contact.

For teams working across Thailand, Vietnam, Indonesia, or the Philippines, consider localizing at least the subject line and opening line. A sequence written entirely in English may underperform for a contact who primarily operates in Thai or Bahasa. HubSpot sequences do not natively support multi-language branching, but you can create separate sequences per language and enroll contacts accordingly based on their country property.

Can sequences be used alongside HubSpot workflows?

Yes, and this is where the tool gets more useful for larger teams. You can trigger sequence enrollment from a HubSpot workflow based on a contact property, a lifecycle stage change, or a form submission. For example, a contact who downloads a pricing guide could be automatically enrolled in a sequences designed for bottom-of-funnel outreach.

That said, be thoughtful about auto-enrollment. Contacts enrolled automatically may not be the right fit for personal sales outreach. A common approach is to use workflows to create a task for the rep to review and manually enroll only the qualified contacts.

What limits should you know about?

A few practical limits in the current platform (check the HubSpot Knowledge Base for the most current numbers, as these can change with product updates):

  • Each sequence can include up to 5 emails on Sales Hub Starter, and more on Professional and Enterprise.
  • You need a connected personal inbox (Gmail or Outlook) to send sequence emails. You cannot send from a team alias or shared inbox.
  • Contacts must have a valid email address and cannot be opted out of receiving emails to be enrolled.
  • You can view sequence performance (open rate, reply rate, meeting booked rate) per sequence in the Sequences dashboard.

How do you track sequence performance?

HubSpot's Sequences dashboard shows performance at both the sequence level and the step level. You can see how many contacts were enrolled, how many opened each email, how many replied, and how many booked a meeting. This data helps you identify which steps in a sequence have drop-off and test alternatives.

For teams managing a HubSpot sales pipeline, sequence data connects back to the contact and deal records, so you can see which deals had sequence touchpoints and whether they progressed. This is more useful than tracking outreach in a spreadsheet, where that connection is typically lost.

Frequently asked questions

Do sequences work on Mobile?
You can enroll contacts and view sequences in the HubSpot mobile app, but creating or editing sequences is best done on desktop.
Can two reps enroll the same contact in different sequences?
HubSpot prevents the same contact from being enrolled in two active sequences at the same time by default. If Rep A enrolls a contact, Rep B will see the contact is already enrolled before trying to add them.
What happens to tasks if a contact replies mid-sequence?
Unenrollment cancels the remaining scheduled emails. Pending tasks may still appear in your task queue depending on how far they were queued ahead. Review your task queue after an unenrollment to clear any orphaned tasks.
Is this available on HubSpot Free?
No. Sequences requires Sales Hub Professional or Enterprise. The free CRM and Sales Hub Starter do not include the Sequences tool.
How many contacts can I enroll at once?
Bulk enrollment from a contact list allows you to enroll multiple contacts in one action. The daily sending limits depend on your connected inbox provider (Google Workspace or Microsoft 365) and HubSpot plan. Check the HubSpot Knowledge Base for current limits.

Sequences work best when the outreach list is targeted and the messaging is specific. The automation handles the timing and delivery; the rep's job is to make sure the right contacts are enrolled and the emails say something worth reading. Start with one sequence, review the reply rate after the first round of enrollments, and refine from there.
